  • Strategies for business model innovation: How firms reel in migrating value

    • This paper brings together firm-level research on business models and industry-level research on value migration to examine patterns of business model innovation. We draw on qualitative data from 14 cases and 68 interviews in the computer and telecommunications industries to demonstrate how business model innovation is sensitive to industry-wide forces of value migration. Based on our analysis we conclude that when value is rapidly migrating across industries and between firms, proactively substituting key elements of the primary business model provides a better fit with the new value landscape than launching secondary business models in parallel. We suggest four underlying mechanisms that link business model innovation, value migration and subsequent outcomes. Unpacking business model innovation allows us to discuss contingencies for the main business model strategies, specifically in terms of limitations to—and opportunities of—changing the primary business model and the practice of parallel business models.

    • This thesis investigates how large Swedish manufacturing companies try to create value and appropriate financial returns by renewing their product offerings through the integration of Information and Communication Technologies (ICTs) in their established product categories, and the related challenges and opportunities this produces.While much attention has been given to the technology dimension of diversification, the economic and commercial domains have been rather ignored in the literature. Focusing on the business practice and strategic implications of incorporating a specific set of technologies, ICTs, into products, this thesis addresses this identified gap in the management literature. Using data from multiple case studies and a survey of 37 manufacturing companies, a number of management issues related to the integration of ICTs are investigated.The integration of ICTs in manufacturing products adds to the complexity of the technology domain and firms need to acquire some background competencies in ICTs for efficient integration. This thesis suggests that the economic and commercial domains also seem to be of major importance in diversification of the technology base of products through the incorporation of ICTs. Firms often find it necessary to transform many aspects of the way they do business, to create a better fit between value creation for their customers and profit for themselves. The firms studied often made changes to their business model, especially their sales approach. Firms also try to find new innovative ways to get rewarded for the value they deliver, often by moving downstream into the provision of services. This thesis shows that there is more to the relationship between products and services than the complementarities emphasized in the value stream literature. New functions and increased performance from ICTs in products facilitate new product-specific services, blurring the distinction between products and services. As a result, firms could benefit from greater coordination and integration of the product and service development with the business development.     • The rapid and persistent improvement in the performance and cost of Information and Communication Technologies (ICTs) with respect to their capabilities for capturing, processing, displaying, communicating and storing information provide abundant opportunities. This paper aims to explain the causes and effects of the phenomenon in which manufacturing firms integrate ICTs in their established manufacturing products. The study of this phenomenon is based on structured interviews with executives of 37 large Swedish manufacturing firms. The results show that the phenomenon is wide-spread among manufacturing firms, that the number of products that integrate ICTs is growing relative to firms' total product portfolios, and that the revenues from these products are increasing. Competition is a significant reason why firms integrate ICTs into their goods, but firms also want to reap the rewards of the value provided. Important here is that firms often find it necessary to transform aspects of the way they do business (business model) in order to create a better fit between activities that create value for their customers and activities that produce profits for themselves. They also try to find innovative ways to be rewarded for the value they deliver, mainly based on the provision of services

    • This article discusses the digitalization efforts of 26 leading manufacturing firms, the difficulties encountered, and how they can be handled. It shows that many firms are far from ready to benefit from digitalization and are mainly focused on achieving greater efficiency through digitalization rather than pursuing a growth agenda. This imbalance is because of the difficulties related to identifying profitable configurations of competencies, assets, and data generated from digital technologies, orchestrating them, and exploiting them in an agile organization. Practical implications of digitalization are highlighted, specifically in terms of strategies for supporting the current business and embracing long-term digital transformation.

    • This article explains why firms move downstream to profit from the value they create for customers through improved control. Under certain circumstances, product innovations and services are dynamically interdependent in the sense of improved control creating value for the customer. Since value capture is distinct from value creation, firms may need to change their means of appropriation to profit. Empirically, the article analyses how firms can renew their product offerings by incorporating control technologies into their traditional mechanical engineering products. In contrast to a strand in the recent strategy literature that argues that manufacturing firms should move downstream to deliver complementary services, this article explains these shifts as related to increased control, economies of throughput, value creation, and value capture. The article contributes to the throughput and control technology literature by showing the importance of differentiating value creation from value capture. The increased control by means of digitalization and the discrepancy between value creation and value capture explains why many manufacturing firms will become service firms.

    • Business model innovation processes in established firms that are running profitable businesses are currently poorly investigated. By drawing on the problem-solving perspective, this papers shows that the identification and formulation of problems guide business model innovation processes. Findings from case studies of three world leading manufacturing firms show that the main encountered business model problems included product-market fit, value capture failure, and customers’ lack of trust and risk aversion towards novel solutions. Based on the empirical evidence, this paper proposes determinants necessary for progression of the business model innovation process: (1) By theoretically equating business model innovation processes with search, to profit firms shift from experiential or backward-looking search to forward-looking or cognitive search to create or discover new business model options. This shift is not sufficient for business model innovation; (2) To progress there may be a need for changes in the complexity of the problems, altering the firm’s fitness landscape allowing for backward- looking problem-solving by drawing on existing knowledge and capabilities, and (3) Firms need to ‘risk their business’ by moving from offline evaluation to online evaluation for the business model innovation to come to fruition. In the general case, each of the main problems may need to progress across (1)-(3) for a business model innovation to emerge. The contribution of the paper is a change in the unit of analysis by focusing on problem formulation and problem solving, and introduces a mechanism for explaining how business model innovation processes unfolds. This mechanism is also able to handle prior explainations on business model innovation processes; the sequential and experimental approaches.

    • This paper addresses the integration of information and communication technologies into established mechanical engineering products. By adding e.g. sensors, communication capability, and real-time information systems, the customer value provided by mature products can be substantially increased, thus offering an interesting way of differentiation for products that are normally exposed to severe price competition. The specific task of integrating information and communication technologies in established products appears to have some specific characteristics, and does not seem to fit into earlier suggested typologies of innovation. An explorative in-depth case study of an attempt to undertake this type of innovation at the Swedish multi-national company Alfa Laval has been performed. The empirical observations show that the most difficult challenges confronted in order to realize the innovation in question regarded the management of technological competences and business model changes, both showing increased complexity. The latter involved substantial changes to the revenue model used, involving the use of license fees, in order to make it possible for the innovating firm to appropriate a large share of the additional value created by the new and improved product.

    • CBI har under andra halvåret 2010 och första halvåret 2011 genomfört en studie av innovationsledning hos 38 utvalda svenska företag inom tillverkning, IT och Telekom. Syftet var att undersöka hur företagen leder och organiserar innovation samt vilka utmaningar de står inför. Frågorna har besvarats av antingen VD eller en medlem i ledningsgruppen med insyn i företagets hantering av innovation.Resultatet visar att -de flesta företagen inte skiljer på radikal och inkrementell innovation-i många företag används ordet innovation för all produkt- och tjänsteutveckling-de flesta företag ser en ökning av innovationstakten inom sin respektive bransch-de flesta företag uttrycker att innovation är viktigt, samtidigt som få företag har innovationsfrågor bland sina tre största utmaningar-hälften av företagen använder någon form av rutin för att stärka sin förmåga att skapa nya produkter och tjänster, men endast ett fåtal använder flera olika rutiner-förstainnovationsföretagen (mindre, relativt nystartade företag) skiljer sig från de övriga i det att de är starkt innovationscentrerade-många företag välkomnar stöd från akademin, men endast ett fåtal önskar stöd att öka sin innovationsförmågaCBIs samtliga seniora forskare har genomfört intervjuerna.

    • This study explains the business model innovation processes in industrial firms. Drawing on three case studies of leading business-to-business firms shifting from product-based to service-based business models, it introduces problems as a theoretical concept to explain business model innovation processes. We show how formulating and solving problems guide the search for a viable business model and why some problem formulation and solving activities lead firms to shift between backward-looking and forward-looking searches. The decision to shift to a forward-looking search is triggered by the perception of failure to continue with an established way of working, while the shift to a backward-looking search is based on the perception of high alternative costs. We contribute to the business model innovation and servitization literature by theorizing the process of business model innovation and providing implications for managers.
