Capturing Value from Green Offers – An Examination of Environmental Differentiation and Economic Performance

- This thesis examines how a number of Swedish firms try to create and appropriate economic value from offers that are differentiated by low environmental impact. It presents empirical, methodological and theoretical contributions to the environmental strategy literature, focusing on the appropriation of economic value by profit-seeking firms. Based on accounting and survey data and a novel methodological approach the thesis shows that, in small Swedish firms, environmental differentiation is negatively associated with economic performance. It shows also that for environmentally differentiated offers, a resource efficient design leading to low total cost of ownership for customers is positively associated with economic performance. Other hypothesized benefits related to environmental differentiation, such as increased sales from communicating environmental superiority, associated regulatory support and improved product quality, are not significantly related to economic performance.Based on a multi-level qualitative study of an established firm, the thesis explains how corporate visions and top managers’ explicit commitment to increased sustainability facilitate the commercialization of environmentally differentiated offers. This study shows that cleverly formulated environmental goals may enable a firm to accelerate and achieve wider diffusion of already developed, originally customized solutions to specific customer problems. A longitudinal study of a small manufacturing firm developing and launching a service-based, circular business model built on remanufacturing, provides a rare examination of the challenges and opportunities encountered during the development of such a business model. An important conclusion of this study is that service-based circular business models, by design, imply a larger business risk during their implementation than more traditional, so-called linear business models. The thesis proposes a theoretical framework of appropriation strategies specifically related to environmental differentiation. The framework draws on the problem-solving perspective of the firm and the social dilemma literature to derive four generic appropriation strategies in which many of the drivers of environmental differentiation reported in prior literature can be understood as special cases. The four appropriation strategies exploit the advantages from resource efficiency, reputational gains, regulatory fit and closer inter-firm value chain integration.

It does so by utilising the idea that valuable problem-solution pairs correspond to opportunities and by describing why many environmental problems are ‘valuable’ problems as defined by the problem-solving perspective of the firm. Considering social dilemmas as the main hurdle for the appropriation of environmental value by firms, the paper derives four appropriation strategies for environmental innovations by drawing on the literature on economic institutions. The appropriation strategies are labelled eco-lean, eco-branding, eco-lobbyism and eco-transaction design.

- This paper investigates the relationship between the environmental orientation and economic performance of small firms. We conduct a quantitative analysis on a sample of 299 environmentally oriented and all other small (2-49 employees) Swedish firms. We estimate the effect of environmental orientation on profit margin to examine how environmentally oriented firms perform in relation to non-environmentally oriented firms. To do this, we employ a quasi-experimental design in which we create a control group of non-environmentally oriented firms that are very similar to their environmentally oriented counterparts. We use two measures of environmental orientation: 1) a third party classification, and 2) a self-assessment of environmental differentiation. The findings show a negative effect of environmental orientation on economic performance. Our contribution to the literature is in using a novel and more rigorous way to measure the relationship between environmental orientation and economic performance and providing implicit support for the existence of a causal link from economic performance to environmental orientation.

- Prior research on environmental innovation has highlighted the importance for the firm of a shared environmental vision but has not empirically explored why or what are its effects. The purpose of this paper is to analyze the effect of an environmental sustainability vision for the development and commercialization of environmental innovations. We conduct an in-depth, multilevel investigation of the development of green product lines in a multinational manufacturing firm, based primarily on interview data collected over five years. By analyzing the interaction between environmental vision and the product development process as an interaction between problem formulation and the search for problem solutions, we explain how and why a shared environmental vision can accelerate environmental innovation. Specifically, we show that a shared environmental vision can lead to an increase in the number of application areas, and increased sales of previously customized solutions but that the efficacy of the shared vision is dependent on a good match between the environmental problems being focused on, and the core competencies of the firm.

- Starting with problems as the unit of analysis, this paper analyzes how a firm identifies and solves environmental problems and how this is translated into new environmental offerings. The paper shows that firms can employ parallel and unrelated problem formulation and solving processes for commercializing environmental technology. We illustrate this empirically by analyzing a multinational mechanical engineering corporation that developed and launched what they describe as a ‘green product line’ to help customers to reduce their CO2 emissions. This paper contributes to the management literature by providing an empirical study of how firms formulate and solve environmental problems and how the reformulation into an environmental problem changes the initial value proposition into a more generic proposition, thereby increasing the profit potential though the generation of new applications and increased usage.

By connecting the various social causes of environmental problems with relevant literature on economic institutions, five general categories of ways that firms can appropriate environmental value are compiled and described. These five categories together constitute a framework that provides one possible answer to the initial question. They are labeled eco-efficiency, eco-branding, eco-lobbyism, eco-transaction design and eco-learning.

- A survey sent to the CEOs of very small environmentally oriented Swedish firms indicates that environmental policy support and cost saving eco-efficiency can be predictors of the perceived marketing benefits of communicating to customers credible claims of low environmental impact. High levels of environmental policy support are positively associated with the perceived usefulness of credible claims, but high levels of cost saving eco-efficiency show a negative association with the perceived usefulness of credible claims of low environmental impact.
