  • Misbehaving Customers : Are We Creating Frankenstein's Monster in Service Research?

    • The customer has become an organizational imperative, a “sovereign ruler” and orienting both organizational activities and individual subjectivities towards customer needs is therefore not merely a desirable ideal, but in many cases also an explicit norm. There are however few studies that directly address the more fundamental consequences of this customer paradigm. In this conceptual paper we address that there are potential structural conflicts between the customer-orientation/customer ideal and other, often unspoken, operational logics and argue that customer misbehavior emerges as a result of maintaining and reproducing the customer discourse. In addition we broaden the prevailing individual-centric view on misbehavior by bringing forward the structural positions held by customers and customer oriented staff.

  • Dissatisfied and complaining consumers : A study of the importance of information, expectations and retail complaints

    • Traditionally, complaining customers have been considered a problem by the retail industry, but this changed due to the shift towards service quality and customer satisfaction that took place in the late eighties (e.g. Parasuraman, Berry and Zeithaml, 1988, Cronin and Taylor, 1992). Complaints from customers are valuable since they can give companies a second chance to solve problems and recover from service failure in order to delight the customer (Bitner, Brown and Meuter, 2000). The salespersons influence on consumers complaint responses have been studied by several (e.g. Clopton, Stoddard and Clay, 2001) and few would argue against the frontline personnel’s’ key role in satisfying the customers. For retail companies, the frontline personnel are the gatekeeper and central in providing good service since they often are the primary point of contact before, during and, after a purchase (Chung-Herrera et al., 2004). Frontline personnel have the opportunity to informe the customer about the product, answer questions and give advice in specific situations. In many cases the customers are dependent upon the skills and knowledge provided by the employees as well as they are dependent on their own capacity to ask the right questions. In a perfect world, a customer that can articulate his or hers need and expectations of a product, gather relevant information by asking the store personnel and trust the knowledge provided, should be a satisfied customer. Still there are signs that consumers are becoming increasingly dissatisfied with their purchases as well as with the service they receive in relation to the purchase. Also, few complaining customers are happy with companies’ complaint handling efforts (e.g. Andreassen, 2001). This paper reports a study that examines consumer complaint behaviour and consumer pre-purchase behaviour. The data was collected by means of structured questionnaires administered with the help of a web panel. In total the data consists of 1990 respondents and the demographic of the respondents being representative for Swedish consumers above age 18. Analysis of the survey data shows three findings of particular interest for the retail industry. First, the amount of pre-purchase information obtained by the consumer does not correlate with the consumers’ post purchase satisfaction. Respondents that have searched information from several different sources before buying did not complaint less than those who had not searched at all. Second, consumers who received product information mainly from the store (either through staff or website) were more inclined to complain than those who had got information from additional, or other, sources such as family or friends. Third, complaining consumers are dissatisfied with how their complaints are dealt with by the store representative. In this paper, we will examine the results and further explore customer complaints behaviour in stores.

  • Preventing or promoting customer misbehavior through service design

    • The phenomenon of customer misbehavior, i.e. deviant, threatening or even violent customers, is not unusual and it causes problems for the firm, its employees, and other customers. Hitherto much research has focused on the hospitality industry (e.g. restaurants, hotels and bars) where misbehavior often is explained by service failures or customers’ characteristics. The purpose of this paper is to provide an enriched understanding of antecedents of misbehavior, by considering how the incidents are related to the structural design of the service. An interview study inspired by the critical incident technique, conducted with frontline employees that work onboard busses and trains, resulted in a rich empirical material. The employees reported a number of different types of incidents, ranging from offensive and insulting comments and fare dodging, to threats and even physical violence. The result showed, as could be expected, that some incidents were related to service failures. However, on several occasions, customer misbehavior was triggered by both features of service work and the service design, rather than by service failures. In fact, even managerial interventions to prevent misbehavior sometimes had the opposite effect. For example, procedures intended to create a safe environment generated minor as well as considerable customer misbehavior incidents.

    • All service encounters that occur between frontline personnel and customers are not harmonious. Frontline personnel sometimes also need to handle deviant or even threatening customers. Based on interviews with personnel at Gekås Ullared a range of different types of customer misbehavior and tactics among personnel to handle these misbehaviors were found. The results also show that personnel use a number of different tactics before, during and after acts of customer misbehavior. Examples of tactics used are: (before) observing potential misbehavior in checkout lanes; (during) suggesting solutions to customers; (after) sharing experiences with colleagues.

    • All service encounters between frontline personnel and customers are not harmonious. Customers sometimes deliberately act in a thoughtless or abusive manner which causes problems for the firm, its employees, and other customers. Frontline personnel often become subject to acts of customer misbehavior and need to handle these situations. The purpose of this paper is to contribute with an enriched understanding of different acts of dysfunctional customer behavior in the retail sector, possible triggers of the misbehavior, and the tactics used by frontline personnel to handle these acts of misbehavior. The study is conducted in the retail store Gekås Ullared in Sweden and based on interviews with personnel that work at the check-out counter and at the return counter. The findings demonstrate a number of different types and possible triggers of misbehavior and that frontline personnel have developed several tactics in order to handle these incidents.

  • Tricks and tactics against threatening travellers

    • Service provision sometimes involves dealing with deviant, threatening or even violent customers. The phenomenon of customer misbehavior is not unusual and it causes problems for the firm, its employees, and other customers. Troublesome customers are known to affect employees’ health, and work motivation adversely but might also give rise to different forms of coping tactics that are used to handle incidents that emerges. Previous research in this field has often been confined to the hospitality industry (e.g. restaurants, hotels and bars). The purpose of this paper is to provide an enriched understanding of staff tactics to handle violent and threatening customers during train journeys. The empirical context is relevant to study firstly due to the frequency of customer misbehavior incidents (over 50% of the staff reported to have been involved in such incidents in a recent union study). Secondly, the servicescape provided by the train environment is assumed to have a significant impact on behavior patterns since it constrains employees as well as customers in both time and space. This amplifies the demand for individual tactics in the immediate service encounter as well as the demand for managerial measures. An interview study inspired by critical incident technique was conducted with frontline employees that work onboard trains serving customers. Several instances of customer misbehavior were described by the respondents such as offensive and insulting comments, questioning, ticket frauds, drunkenness, disturbing and harassing other passengers, threats and even physical violence. These alarming incidents were met by the employees by using a range of individual developed strategies in order to avert or control threatening customers. Our study clearly demonstrates the importance of both the servicescape and the employees’ interactional abilities such as their physical expression and verbal skills. The employees’ body posture, placement, gestures and aesthetic appearance were effectively used to deal with deviant customers. These qualities also had a preventing and deterring effect as employees’ physical appearance such as tattoos or body size decreased the occurrence of misbehavior. Employee verbal skills were also important in order to deal with and prevent customer misbehavior. In this regard a numerous tactics were use such as letting the customer talk; acting calm; keeping a friendly tone; establish trust; presenting options and rules to the customer; avoid using sensitive words like control fee and fine; and even tricking the customer. A notable example of tricking was when an employee intentionally deceived a customer. In this case the customer had no ticket and no intention to pay for one, whereas the employee said that he would disregard it if the customer left the train at the next station. The employee then called the police that apprehended the customer at the station. In addition to individual physical appearance and skills, several tactics were also related to the physical environment and the employees’ physical location in relation to a deviant customer. Examples include keeping an appropriate physical distance to the customer; always facing the customer (not turn their back); and not blocking the way for a customer. The servicescape was also utilized in preventive tactics. Examples of such tactics were to plan ahead by keeping track of time and train stations in order to be able to evict deviant customers; inform police about the specific train door where the customer gets off; wait when opening the doors at the station so the police can get into position; scan the compartment for potential misbehavior. All together, although the physical surrounding is limiting customers’ as well as employees’ possibilities to act, the servicescape were also used effectively to deal with and even to prevent customer misbehavior. The study further shows how employees’ physical appearance, verbal skills are combined with the limitations and possibilities offered by the servicescape. Taken together, this contributes to previous research on misbehaving customers in services and in particular to the normative literature on how to handle “difficult” service customers. This literature has tended to focus on how to manage customer and staff behavior e.g. through routines, instructions and training schemes. Our study indicates that this might not be enough and that both physical appearance and the physical service setting might be crucial for what actually happens in the ‘moment of truth’. In order to create a safe work environment as well as a satisfying service experience for other customers, managers therefore need to take into consideration both soft and hard aspects of the service situation. The often informal tactics of experienced frontline employees can be used as valuable input in this process.
